Most ICP exercises answer one question: who do we want to work with? The 2026 data points to a more useful one: who actually completes a purchase, and why?
The differences between completed and failed evaluations in the 2026 data are striking. Completed purchases are far more likely to involve experienced buying groups, proactive triggers, and buyers who already had prior familiarity with the winning vendor. Failed evaluations are far more likely to involve less experienced groups, reactive triggers, and buyers who never fully aligned on the category case.
These patterns describe a profile of buyer, trigger, and context that is far more likely to result in a closed deal. Most ICPs are built from aspiration and instinct.
